How to conduct a performance review
A simple, three-stage process in four steps
1. Prepare thoroughly
Gather the job description, past objectives and 1:1 notes, collect peer input, and ask the employee for a self-evaluation using the same form.
2. Hold the meeting
Make it a two-way conversation in a positive, supportive tone — celebrate achievements, work through challenges and align on what comes next.
3. Agree the outcomes
Document the overall rating, strengths, development areas and SMART goals, then have both parties sign off on the form.
4. Follow up
Check in on the agreed actions and goals between formal reviews so progress stays on track all year.

Use specific, evidence-based comments rather than vague statements. Instead of “good teamwork”, write “helped train two new staff members and covered shifts at short notice three times this quarter”. Balance recognition with constructive development points so the employee leaves with a clear, fair picture of their performance.
